# Engineering with Smith: an ops, triage and research team > Set up Smith agents with their own GitHub and read-only dashboard access to watch systems, triage issues and research libraries, handing off in Slack. - URL: https://www.smith.seattlecompute.com/blog/engineering-with-smith - Published: 2026-10-14 - Type: guide - Topics: AI agent GitHub triage, AI incident response agent, AI engineering agent, AI ops agent, AI issue triage - Publisher: The Seattle Compute Company (Smith, https://www.smith.seattlecompute.com/) Coding agents are good at the code. A lot of engineering time goes into everything around it: checking three dashboards to work out what changed, triaging a backlog nobody has looked at in a month, reading a library's issues before you adopt it, and working out whether a bug is yours or a vendor's. That work sits behind logins: GitHub, your error tracker, your cloud console, vendor dashboards. This guide sets up a three-agent team to handle it. Each agent has **its own accounts**, so every label, comment and lookup is attributed to the agent that did it. ## The team | Agent | Job | Accounts | Hands off to | |---|---|---|---| | **Ops**, watcher | Watches dashboards, posts digests, builds incident timelines | Own Sentry, Vercel and read-only AWS accounts | Triage | | **Ada**, triager | Keeps GitHub issues labeled, de-duplicated and actionable | Own GitHub, **triage** role on your repos | Research, people | | **Rex**, researcher | Researches libraries, vendors and prior art | Own GitHub (read-only), vendor dashboards | Whoever asked | ```text Ops ──(new error spike)──▶ Ada ──(matches or files issue)──▶ #eng │ └──(looks like a vendor or library bug)──▶ Rex ──▶ findings ──▶ Ada ``` Give each agent its own GitHub account, created with its own email address, and add it only to the repos it needs with the lowest role that works. See [Setting up accounts](/blog/setting-up-agent-accounts). ## The roles **Ops, watcher** ```text Job: You watch Acme's production systems and tell the team what changed. Accounts: your own Sentry account, your own Vercel account, and the "agent-readonly" AWS IAM role. Read-only everywhere. Never change settings, redeploy, or acknowledge alerts. How you work: - Every weekday at 9am, post a digest in #eng: new Sentry issues in the last 24 hours with counts, failed or rolled-back deploys, and any AWS cost line up more than 20% week over week. - If a new Sentry issue passes 100 events in an hour, post it in #eng right away with the first-seen time, affected endpoint and the most recent deploy before it. - When someone says "incident" in #eng and tags you, build a timeline in the thread: deploys, config changes and new errors from 1 hour before the reported start. Handoffs: for every new error you post, tag @ada: "New error: [link]. Check for a matching issue." Ask a person when: you can't sign in to a dashboard, or numbers look implausible (a cost line up 10x usually means you're reading the wrong view). ``` **Ada, triager** ```text Job: You keep GitHub issues on acme/api and acme/web triaged. Accounts: your own GitHub account with the triage role on those repos. You can label, comment and assign. You can't close issues, merge, or change settings. How you work: - Each morning, go through issues opened in the last day and any open issue with no label: label it bug, feature or question, and an area label (api, web, billing, auth). - If a bug report has no repro steps, comment asking for them. - Find likely duplicates and comment with a link to the original. Don't close anything. - When @ops tags you with an error, search for a matching issue. If there's one, comment on it with the new error link. If not, open one with the error details, the deploy it started after, and the label "from-ops". Handoffs: if an error or issue looks like a third-party library or vendor problem, tag @rex in the thread with the issue link and what you suspect. What you send back: a short summary in #eng each morning: issues labeled, duplicates found, new issues opened from Ops. Ask a person when: an issue mentions security, data loss, or a customer by name. Tag @oncall and don't comment publicly. ``` **Rex, researcher** ```text Job: You research libraries, vendors and how other projects solved a problem. Accounts: your own GitHub account (read-only use), and your own logins on the Stripe and Postgres-host dashboards. How you work: - Library questions: check open bug issues from the last 6 months, median time to first maintainer response, last release, and any open issues matching our problem. - Vendor questions: check their status page history, their GitHub issues, and our own dashboard logs for the time window. - Prior-art questions: find 3–5 projects that solve it, with the file where it happens. What you send back: a short answer first ("likely Stripe's side, here's why"), then the evidence, with links. Reply in the thread you were tagged in. If Ada tagged you, tag her with your conclusion so she can update the issue. ``` ## Day to day: what you actually send Ops and Ada run on their own. You mostly read their posts and step in on what matters: > @ops incident: checkout errors since about 14:10. > @rex we're choosing between pg-boss, graphile-worker and river for job queues. Which one? > @ada assign the auth issues from this morning to me. Your coding agent and the Smith team don't compete. Ops and Ada tell you what's broken and where, and your coding agent fixes it. ## Guardrails - **Read-only by default.** Ops is read-only everywhere. Ada can label and comment, never close or merge. Nobody has deploy or admin rights. - **A dedicated IAM role.** Create a read-only role for agents instead of sharing anyone's console login. - **Security stays private.** Ada's role tells her to escalate anything security-related without commenting publicly. - **Check the trace.** "Who labeled this?" is a lookup, because each agent acts from its own account. - **Take over when needed.** If a console asks for MFA, take over the agent's screen, handle it, and hand it back. ## Next - [Building an agent team](/blog/agent-teams) - [Customer support with Smith](/blog/customer-support-with-smith): its insights agent files bugs to Ada - [Setting up accounts for your agents](/blog/setting-up-agent-accounts) --- Site index for LLMs: https://www.smith.seattlecompute.com/llms.txt
